If 2027 happens, a team owns it. Eric does not host while everyone “helps.”

Read this before Wednesday. Come ready to claim one workstream.

The rule

If venue, operations, and sponsorships do not have working owners by October 15, 2026, we shrink to a one-day event — or we pause a year.

“Working” means a named person, a first deliverable, and a date. Interest is not a plan.

What an owner does

  • Drives one workstream
  • Names a backup
  • Shows up to short check-ins
  • Finishes a first deliverable before October 15

Want two roles? Pick a primary. Want to help in May? Say so — that list comes later.

Workstreams

Eleven roles. Claim one.

Co-director / operations

Calendar, decisions, and the gaps between everyone else’s work. Not Eric’s assistant.

Success: Owners move. Decisions land. The event survives if Eric is gone for three weeks or gets hit by a truck.

Development: fundraising & grants

Donors, bitcoin gifts, foundation grants. One pipeline. Not sponsors. Not the checkbook.

Success (grants): Award letter. Pay is a line item in that grant, written into the proposal first.

Success (fundraising): Only new individual and bitcoin gifts received count — not tickets, sponsors, grants, or gifts from Eric, Eddy, or the core team. First: one-page case, prospect list, real asks. Then a flat, capped bonus when a stated target hits the account. A contractor fee only if the books can stand it. Never a percentage of donations. No asking until this is in writing.

Venue & contracts

Hall, Workshop site, insurance, deposits, load-in, AV rider.

Success: Signed holds. A wish list is not a venue.

Tickets & finance

Ticketing page, comps, refunds, budget, 501(c)(3) trail, bitcoin and dollar payments.

Success: A written ticket plan — price, on-sale date, refund/comp rules, how to pay. A break-even number that covers venue and food. A simple budget a second person can open.

Speakers

Invites, confirmations, travel, run-of-show, green room. Eric/Co-Director signs off on the speaker list. The owner runs it.

Success: Confirmed names versus a target count. Travel cap set by finance, not an open tab.

Sponsors

One-pager, outreach, invoices, booth deliverables.

Success: Dollars committed by a stated date. Conversations do not count.

Volunteers & day-of

Roster, shifts, briefing, no-show plan, on-site incident lead. Starts in January.

Success: Named roster by March 1. Briefing date on the calendar.

Workshops

Rooms, teachers, gear, beginner vs advanced tracks. Workshops are its own product.

Success: Rooms and teachers locked. A schedule that does not collide with itself.

Social Events Coordinator

Pre-party, post-conference dinner, after. Hospitality with a budget.

Success: Venues booked. All-in cost per head. Who pays is written down.

Social Media and Comms

Email, Nostr/X, and ambassadors in Portland, Seattle, and Vancouver WA. Ticket push through meetups. They link to the site; they don’t rebuild it.

Success: On-sale week plan. Each city knows what it is doing.

Website

Owns bitcoinisforeveryone.com. Archive 2026 so it reads as past. Keep About and contact current. Maintain this page. Build public 2027 pages only after October 15, if we go.

Success: A visitor can tell 2026 is over, find who to contact, and not be invited to buy 2027 tickets before we decide to go

These sit inside a role — don’t add more boxes

  • Food (breakfast/lunch) → venue or ops
  • AV, recording, photos → venue + speakers
  • Safety / incident lead → ops, staffed by volunteers
  • Speaker travel caps → speakers propose, finance approves
  • Community tickets → finance sets the number, comms runs it
  • Closeout (thanks, survey, books) → finance + ops

Wednesday agenda

  1. Walk-away rule. Owners only.
  2. Empty roles first.
  3. One owner per stream. First deliverable and date, due before October 15.
  4. Read names back.

Claim a role

Reply to Eric (email, Signal, or text) with:

  • Name and city
  • One workstream
  • Signal / email
  • Hours per month, October–May
  • Whether you’ll be on Wednesday’s call

Already signed a sheet at Convergence or a meetup? Reply anyway so there is one list.

October 16

  • Go — working owners for venue, ops, and sponsors, plus a dated plan.
  • Shrink — one day, local speakers, meetup-run workshops.
  • Pause — protect the brand. Stewardship, not failure.

We do not announce 2027 publicly until that test is real.
